Changing housecarls
So I was wondering if you could change your housecarls in the original holds. For example if your housecarl for one your Hearthfire homes dies you can bring another follower and ask them to be the new housecarl.
Will this work with the original homes? I really don't like one of my housecarls and want to kill him and replace like I can with the Hearthfire homes.

You cannot change housecarls, except as a result due to changes caused by the Civil War questline (though you do not have any choice in the replacement). As to Hearthfire homes, you are undoubtedly thinking of stewards, who can be replaced by dismissing them via use of a mod - Dismiss Steward https://www.nexusmods.com/skyrim/mods/34515 - or through the use of a console command, whereupon you can appoint a new steward.

1. There are mods that change the housecarls appearance.

2. There is a utility called npc editor. I used it to replace Lydia - voice and appearance. Easy to use. Nexus has it as "under review". I think this could be because it is written in XNA which Microsoft stopped support for. So WIn10 might have problems running it. But it still works OK on my pc. Should be available somewhere else.

3. The racemenu mod possibly can redesign npc's in-game. It's so long ago that I've forgotten what it can do.

Ah well I said housecarl because the ones you get for the homes from Hearthfire basically take the role of the steward to start with, but if your housecarl dies like lydia would you get a new one.
Honestly never tried in all these years as I tend to just leave them be but i got curios.
