yea, im looking for a mod where if someone joins it will replace the character icon in the hud with the users pfp

i don't think that exists. if you've seen it in a video it was added in post.

The game is hardcoded to search the directory where the survivor icon panels are (materials/vgui/hud/) located and it's not possible to change that with the tools provided. If it exists, then it's probably a sourcemod plugin on a custom server.

They're probably referring to several videos (mostly speedruns) where the survivor portraits are replaced with profile avatars.

Its possible SCREENSHOT[imgur.com]. But that no default hud making. Default making hud does not allow to do it.
