Along with Skullfane, some of the worst <.<
Well 1k vials is never bad

What's so bad about her? You just throw her into a all neutral necromancer deck and it's like mordecai on steroids early game.

she's not bad at all, in a purely neutral deck she's basically a 5pp mordecai and if you play tos the enemy is likely to get cancer or aids

She is pretty good. (Pretty good means playable and not bad as Erasmus , Jeanne Darc)
Early game is not problem. Shadowcraft has decent followers. Or you can go full Alice pack.
ToS is also pretty good.
The only downsite for me is that Alice + Siren Tears doesnt work (or you need really good looking glass but that is not consistent)

the only reason she is bad is because there are far more op decks than her in the meta atm so by comparison she is 'bad'.

There's actually a control Dark Alice list that involves using Test of Strength to stall from turn 7/8 to 10, at which point, you just thin your deck into 3-4 cards using alice, and your wincon is Prince of Darkness. I'd say it's probably one of the most fun decks that can stand up to the meta currently.

I wouldn't say the card is tournament-viable right now, but it's definitely much better than cards like Erasmus, Skullfane, and Jeanne D'Arc.

Dark Alice is fine. You don't just toss it into a standard Shadow list and banish your entire deck and board. You either run it in a neutral deck or use it to lock down the board and drop Satan or whatever. You can also use it in aggro and build your deck so that your only neutral cards are burn spells and storm followers (+grimnir) so that you can draw them reliably for mid/late game reach. Not S tier or anything, but certainly not garbage. You just don't see that much Shadow right now because neutral is busted, shadow's neutral synergy is relatively weak, and blood abuses it the best.

Eachtar and Cerberus are probably the only Shadow legends you can just toss into a deck and expect great results without building the deck specifically around them. Dark Alice is essentially a cheap Mordecai if you play Neutrals, and considering how bonkers our lovable Mordy can be if not banished, I find it hard to complain about a 5/5 that never ever dies that's cheaper.

I mean, it's a recurring trend. Look at Nephtys and Death's Ledger for examples on big Shadow cards that require specific decks to work out, or rather, they are the build-arounds rather than the 'slap this in for meta' finishes. Dark Alice is no exception.

combined with ToS she is actually good in midrange neutral shadow deck.

That is the most common type of Dark Alice I've seen. Admittedly, instead of playing midrange, the aim was to play a Dark-Alice lockout style that relied on Satan for the finisher. Basically either crush them with the standard midrange-style, or, if you manage to get Dark Alice to proc once, immediately transition into the Apocalypse deck while hiding behind a ToS Alice.

Yeah I got three and made a neutral shadow deck just for her, but when I use it Dark Alice barely features or I'm dead before I use her, or she's banished, but when my opponent uses her it's perfect so I assume she's good, I just can't make her work.

I've been playing around with a pseudo-apocolypse deck, and so far it works out situationally. What happens is my deck is mostly shadowcraft spells (which is why this is situational) that help destroy enemy followers (ghosts, do damage, etc.). There are two death's ledger cards in there, of which summon either lurching corpse or dark alice. Use it early to get rid of the chance of drawing lurching corpse when you want Dark Alice (or you know, destroying a follower) and use it later for Dark Alice. Afterwards, whats left is Dread Queen, 2 Odin, Gilgamesh, Mad Cyclone, Olivia, and Prince of Darkness. From there, I use the pseudo-apocalypse deck to get the apocalypse deck.

What's more optimal play when you go against dark alice ? Should you kill her once before banish her so her "penalty" trigger or just banish her outright ?

I met a dark alice a few times and it feels like I'm fighting a t7 mord. If you kill her then banish they will just go into satan play,if you don't and just banish her, well,it feels the same as banishing a mord.
