Portrait Change.

I notice that some of the more well known officers have quite a few portraits. Some even without facial hair if they're younger.

How do you get from a no facial hair portrait to one with it? I'm assuming that their portrait will change when they hit a certain age.

Also, how do you get the fancy ones?
The ones where their armour gets all fancy and gold trimmed etc.

P.S. I am not talking about changing the portrait in the editor. I'm assuming they change in game as the years and your merits go by.

I think the fancy ones relate to Rank but I haven't seen them change as NPC's. It might be only if that officer is the player controlled one.

I see. It's just that rulers can get the fancy ones too, yet they're technically the highest rank. Unless it's to do with the Emperor giving ranks in the rulers case.

I'm assuming the ones where certain characters gain facial hair in their portraits must be to do with ageing.

im pretty sure iv seen zhang fei with his fancy one on when he took over for liu bei as ruler when liu bei got executed

I know this is an old topic but trying to work this exact question out myself. I'm playing as Zhao Yun and trying to get his updated Portrait in which he has is fancier armour on. I just reached rank 1 and there was no change, I doubt its an age requirement as he has old/young variants. My only guess is its a title requirement where they need a minimal title from either the emperor or their ruler for the change. Can anyone confirm this? And possibly know what that title is.

Ma Chao, Zhang Fei, Liu Bei, Huang Zhong, Cao Ren, Xiahou Dun,Xiahou Yuan and Zhou Yu all have different portraits for Governor and Viceroy.

I don't think those are the requirements either. I've been a governor and currently am a viceroy and still have the same portrait as when I started the game. Unless my game isn't loading them properly. I know some characters like Liu Bei and Cao Pi have special portraits for when they reach the title of Emperor which is why I was guessing the others might be linked to titles too.

Edit: Nevermind, turns out I'm just unobservant. Looked through the portraits and most of them are fairly significant changes, guess I assumed his would be too. Turns out Zhao Yun's is more subtle and I just overlooked it. His tassle gets blue and his armour more detailed, where as most others get much fancier cloths.

In my experience portraits change depending on certain conditions first is officer rank, second is age and the third may vary with officers. The first condition of officer’s rank is easy to understand if Cao Cao becomes emperor for example he will change his portrait to the regal looking one along with Cao Pi and Cao Rui as they were also Wei Emperors, age again is easy your officer grows old his/her portrait may change. Now the third is a bit strange as Zhuge Liang I got his elderly portrait in the 207 A.D map when I reached his rank 5 bond with Jiang Wei now I forged the bond in 219 A.D Zhuge Liang will be 38 I normally I see the elderly bond when the officer is in the 50s.

Very late reaction, but armor changes happens when a certain officer becomes Viceroy, or as Ruler becomes Emperor which rarely happens to NPC (in some scenarios this will happen). The hair growth is when the officer becomes older over the course of the game

Sun Quan's beardless pic is pretty easy to see in game but has anyone gotten Cao Cao's, or Liu Bei's portrait that basically looks like he is a free officer, to show up? The Cao Cao one in particular, I have no idea how one could get that portrait.
