And it does not seem that orcs change appearance when they become Overlord, because I switch my guys in and out of that role now in order to get the Overlord to my level, and I see no differences in their appearance.
The gameplay video gave that impression, but it also gave quite a few impressions that were, sadly, incorrect - not necessarily because they actively wanted to deceive, but just because it was still in development while it was going on.
At any rate, all captains really got was extra armor to cover up their generally bare torsos/arms/legs. If they were already armored up, or otherwise covered, their appearance didn't change.
