how does the torture system work

i have 140 hours in this game and i still cant figure it out

Try right click npcs to find out about options you have with them. Just figured out you can mark enemies for being taken prisoner. My guess is now, that an actuall prisoner in your dungeon can be right clicked and selected for torture on the torture table until he joins you? Also red someone here in the forum stating, that you should put the torture table into an extra room out of view of prisoners.

What I found with the torture table which is really helpful is you build it in a separate room outside the prison, build a door for that room, and within that room you put the highest quality luxury decorations, namely candlelights on the walls, and carpet. I'm not certain about candlelights but the carpet/floor is meant to boost the efficiency of your tools, or at least I read that somewhere. (I still don't know how exactly luxury works, but I can definitely say there is a difference as my carpeted torture room has converted more prisoners than my previous uncarpeted ones.)

I usually just build a 5x5 grid with the torture table in the middle.

which units does the torturing? I placed the torture table in a 3x3 prison with prison gate and nothing else, torture table not in center. Does that not work? I had a troll and a witch in there for ages

I just tortured an elf prisoner but they died. They got gibbed on the sawblade rather than converting. They were in good health. What happened? I even had spare population room.

@Rille: workers (imps) or prisoners do the torturing. Your torture room should work, just the workers didn't get there in time.

@Stellar: not every prisoner is guaranteed to convert. In reality, something like 2/3 of them die during the attempt. You cannot save scum this, whether or not the prisoner is a conversion or a corpse is decided when you capture them, and you'll only find out which they are through torture.
