i was messing around with the shells after i found my APHE rounds explodeing in a manor that can be used as a depth charge quite nicely but only at extream ranges. after a few hours i could not get a cannon and/or a sheels that could work at a practical range.

ive been useing avd cannons to make this.)

missile/torps may be able to do this better
dont use an thruster, and use a ballast tank to sink to prescribed depth he +magnets/proximty fuse

Yeah, build big torpedoes with regulators, magnets and ballast tanks. Take out the propeller if you want them strictly unpropelled.

Use an APS or cram with exp/frag/flak and add a Timed fuze and laser targeter to the turret/shell.

I would recommend to build the turret to the Side of your ship, maybe into the hull. In a way that they can aim downward.
When you use an APS i would recommend a sideways/downward AA mantlet.
A bombchute if its a cram.

Try a bit with the laser targeter, you can Set it to explode bevore or after it passed the sub.

Keep in mind that long range subs are easier dealt with Torpedos than depth charges.

Forget it, laser targeters dont Account for the extra drag under water.

I would use a 3 meter long missile, with a configuration of:

HE
HE
Magnet
Magnet
HE
HE

What the above post said but with small missiles, a single magnet, and a ballast tank. Make sure to make the depths charges individually go to different depths to cover a wider area.
