It is perfectly reasonable to lose workshops you own in countries you go to war with.
I never played far enough in Warband to see how it was. I have it, but can't get into it with how much more Bannerlord improves almost every aspect of Warband, imo.
But I am completely okay with how they did the workshops. If you went to war with a country, you don't think they would take over the shops you have?
I usually only merc for the kingdom that I have workshops in, so it hasn't really been an issue for me in Bannerlord.
It probably just hurts more because you can't have as many workshops and a workshop costs more generally.
It's a game mechanic. There are risks in investing money to buy a Workshop and consequences to be paid if a town falls.
It's kind of hamfisted since it doesn't really present much risk to the late game player. By that time, that kind of economic loss is meaningless and it's just a time-sink to go buy another one. But, one assumes a Lord isn't going to care much about some tiny little workshop and a few thousand monies.
It's a suitable risk/consequence in the early game, though - Pick a stable, well-protected, town and you're rewarded for your good decision. It could also be a decent motivation to participate in defending that town... if players could actually get to participate in a defensive siege of a Town... (So very rare the AI just doesn't switch targets if the player tries to actively defend.)
You can set up your workshop anywhere. Meaning you can set your workshop in the far south where nobody will ever come around (probably) if you want a very secure place to get money.
