Yea, I check cities often to buy better gear, of which I believe I have the best. I think I spent around 100k on my gear, maybe more. I realize building my own kingdom is probably a future step, but that seems exceedingly far away and a lot of grind between now and then.
Or maybe you might decide you want to change the look of your companions, even buying all fresh t5 gear for 7 companions could run you over a million.
SO you're actually kind of poor, make that money.
When do "best armors" show up then? I am lvl 9 or 10 with 98 troops and all I do is travel around the world killing bandits and trying to find decent equipment.
You need to switch your focus and start taking over land. Two castles is nothing.
I focused far too much on making money in my first game. When I hit a million, I zoomed out and the map was conquered. Then I had to start executing people. It was a disaster.

Far as when they show up. I'm lvl 19, think I found mine around lvl 16. You should also get married. I think most of the wives come with its factions best gear equiped. And since they are better as city sitters they have no need for the gear.
Good weapon, armor, saddle, bows, good horses cost more.
2 Castles is nothing - I try to win for my clan at least 2 Cities and some castles as a vassal.
I spend lot of money for presents for nobiles in cities to improve my diplomatic state with clans (and my charisma), with kings especially. After I create an own kingdom there are less troubles with peace declaration or with hire of lords for my kingdom.
To play an old version is nothing - lot of updates implement other game mechanics, new gear, companions, goals and so also gameplay.
