Workshops do nothing
So I got a workshop now, but it only makes me 35 denars a day, it costs 100 a day or something to keep it working... wtf?!

Either wait for it to rise or switch production.

Amount the place costs to run and amount it makes depend on the local supply of raw materials for said workshop. If you have a silversmith in a place with no silver ore production, then they have to buy the ore from further away which can easily up the cost above the point where it makes a profit. At least, that's how it worked in Warband, and I doubt they've changed it since then since it makes sense.

In the city, go to the trade menu. On the left in the middle at the top there is a hammer thing, it says what the villages bound to the city creates. Choose a workshop that makes sense. (if villages make hardwood, make a wood workshop, if grain make a brewery etc.) That is how you know when a workshop is going to make a profit!

If you have a wood workshop in the desert where there is no village making hardwood, youre gonna have a bad time.

you need to set the workshop to be something that uses a good produced by an attached fief. Ex. if you attached fief produces silver ore, make a silversmith. You'll still only make 100-200 per day, but now you can buy the new good from the town trader. Ex. you have a silversmith, you can buy jewellery. Now buy it and go trade it yourself to another town to make some better money and gain trader xp. still not great money though.

oh and it doesn't HAVE to be something from an attached fief. I have a silversmith in a town with no silver ore fief, so i get the silver ore myself and sell it to the town

edit: also, don't buy out your whole stock when going to sell. The more stock a town has the cheaper it gets. so in my example, leave a few jewellry in the town and you can buy it a bit cheaper to increase profits.

From my experience pottery shops seem to be the most profitable. Some of mine have reached over 700 a day. Buy them in towns that have villages that produce clay. Pen Cannoc is a good choice, as well as the South Empire town that borders Aserai faction. Can't remember the name atm, begins with a D.

Workshops work better in cities with high prosperity and check the trade menue if the price for the ressources it needs is cheap. Also it is best to have towns nearby which produce the ressources and protect them from being raided.

get the pottery shop in pen cannoc. It has 3 clay links and makes me 600 a day. My next shop is like 40.

I have all pottery shops in my current game all giving me over 500 each.
Danustica= 803
Husn Fulq= 683
Lycaron= 633
Ortongard= 621
Phycaon= 592
Iyakis= 582

Pen Cannoc is also a good choice but I keep losing it when we go to war.
Obviously these will differ and may not always give that much depending on how well the town is doing, but it gives you an idea.

The best shops are wood-works and tailors. Hardwood and flax are cheep with tiny fluctuations in max/min price so you can buy them in mass and flood your town market which boosts your workshops supply, making the profits insane. That takes direct action on your part though, there are less profitable choices which take no action on your part. I also recommend making a caravan in the town you set up a shop.

Did they lift the 3 workshops limit?

I think it is 1 workshop + clan level. I could be wrong.

Yep I've had most luck with pottery as well, smithy/wood/velvet/linen/tanner have always brought me less than 100 unless I stock them constantly.
