What are the consequences either way? I am torn between choices.

the "game changing choices" was sort of overhyped.

All the choices do is slightly change your loot and make some minor changes to the ending text.
I choose shamic and was happy with my choice towards the end, feels like the right choice in that equation.
for me the choices are more emotional(role-playing) than anything else, i was not about to try to break nature over what was essentially the comfort of a gang. no no, shamac took them to meet my boy Davey.

There are some dialogue changes, the initial loot payout, and there is a chapter later on where the Shamac returns to help for one fight (presumably, if you kill the Shamac, the pirate lady comes to help instead). Where he's...useless. Honestly surprised he doesnt one shot enemies to feel more impressive, feels like an oversight.

The choices throughout the game seem to mostly make a few small dialogue variations. I think the biggest impact is the Grettanian faction you save, but even that is mostly a little dialogue and which ally units are deployed on Grettanian maps.

In summary the choices themselves are pointless so just pick based on rewards.

The minor story changes are really insignificant in the grand schemes of things..

And yes shammy did almost nothing on the map but I prefer not having my exp taken by AI
The differences are pure roleplay, pick the choices that make you happy and help with your idea of the game. I chose to save the Chosen (The merchant lords had their mercenaries, the Riders actually had troops and had a chance to fight and win on their own, so the Chosen were the only correct choice in my eyes as they are the only ones who literally cannot fight back). Then, I chose to spare the Shamac, as killing a god felt wrong to me, especially one that is suffering (I was hoping we could talk things out with the Admiral, but she was completely impossible to deal with). Lastly, I kept the Relic, as I needed to know what was happening with it. Your reasons may differ, and the endings are all the same, so no problems there.

I think it's a bug, Shamac have garbage stats like 20 damage, 110 acc, 6% crit, while dude on its head have 40 damage, 170 acc and 20% crit
