Should I reform into monarchy as horde? (oirat in late game)
Should I reform into monarchy later on? (Ditch horde and become a traditional empire)
If yes then should I even bother with horde ideas?
Why do I ask this question? Because being horde sucks late game…

You get steppe shock bonus which is both blessing and curse. 25% increase in shock phase damage on flat terrain but decrease on rough terrain. This is why the mongols irl never expanded into Europe much. And when I reach there I will also face a road block because of this.
The horde unit pips are not great late game. If I become not horde then I will get eastern unit group (from what I read, could be wrong).

A lot of people argue for staying as a horde and not changing government at all. They say to embrace the mongol warrior life. But I think it’s not sustainable. Why?
-The bank of Ming will have dried up by this time
-An entire economy that lives off of its enemies dying and being pillaged is not sustainable in the long run.
-Governing capacity and institutions become an issue as I get bigger.
-Military wise, like I mentioned above hordes are not good late game especially in the forests of Europe

The mongols and hordes are great for rapid expansion and conquest. Where they suffer is in stability and managing their newly acquired territory.
If my road block isn’t russia ottomans alliance then western and central Europe and their coalitions will be. That’s my main worry.

That’s all you can stop reading here but just to clarify:

This is not intended to be a world conquest run. I just want to see how far I can go with Oirat > Yuan > Mongol Empire. Also I haven’t reached this stage but I need to plan ahead as I intend to finish this campaign.
For people who are really good at the game they can definitely go for a world conquest before any of these problems become issues for them. For them I agree staying as horde is better. But I am not try-harding or speed running this game and I don’t consider myself a good player yet.

Well If you stop being a horde you will stop screwing Ming, if that how it works. It all depends if you want to roleplay and screw the Celestial empire.

Now My opinion, I don't like tribals in CK3 so I always go feudal.

Your tribal lifestyle is sustainable long enough to start as Oirat and go all the way to Mongol Empire. The amount of monarch points you'll save on coring and gain on top of that due to razing most of Asia will more than make up for the difficulty in keeping up with tech and institutions - though the latter is just developing one specific province over and over and over. And maybe conquering Korea now for the Tripikata Koreana down in Jinju (though they'll probably move it to Hanseong in their war).
