Also, I have a feeling I'll be stuck at the Lost Bastille when I go there until I use a Primal Bonfire, can anyone confirm this?

Dont really need to upgrade multiple weapons.
I only had one upgraded weapon to +10 when i did my no bonfire/no death run, which was mainly used for bosses.
I only had duplicates to get through each area most of which i let them get broken so i can just repair them at majula blacksmith.
Repair powders affect ALL EQUIPPED items, so be sure to fill in ALL your hands with whatevr weapons youre using.
Upgrade one or two duplicates if you want to but it isnt necessary. You wont need more than 2 or three weapons, especially if you speedrun past areas.

I would always break any damaged weapon while in Majula so I could repair it. The only thing that stops a no bonfire run would be sitting at a bonfire, so if you bone/feather it doesn't stop the no bonfire. You can also use the primal bonfires too.
Remember that the bonfire you lit last will be your warp/spawn point so keep that in mind to avoid running long distances, try to use majula as your only warp point until you get to Drangleic Castle, then use the Shaded Woods.
This is just my advice though, other people might find other things helpful.
EDIT:
If you skip things, later on you will be low on SM so finding signs will be difficult. For instance, I hit 1mil SM at the Giant Lord on my run. I also didn't get invaded much at all, which is a big advantage for a no death run as 1 lagg stab can end your run in the most brutal way.
I'm lighting bonfires as I have to, but leaving it when I can, or feel comfortable with the area, since I'll probably have to backtrack at points.
8 shiny pearls and I got two cracked blue eye orbs too. fml
You can skip the smelter deamon if you want to. If you turn off the fire in the middle furnace area, you can skip the fight and that bonfire entirely, which I did.
The problems with a no bonfire run is having to run everywhere and possibly collect all the bonfires when you are done.
The poison was real.
Play through normally, with any build you wish, then farm a bit and upgrade the weapons of your choice (I strongly recommend including a bow for Shrine of Amana and the likes, though), multiple ones if it is one that breaks easily (or simply use the Santier's Spear^^), and it's pretty easy.
You cant leave Iron Keep, unless you didnt light a bonfire since Huntsman's Copse. In Harvest Valley there are 2 points of no return.
Also, Iron King is easy as f*ck, so you're better off just finishing it quickly.
