Where do i get Armor?

Around 3 hours in the game so far and still running around in my Leather Tunic from the beginning. Is that normal or am i missing something? (Didnt check on youtube videos promising good armor early game since thats not what i want. But the only armor i "found" so far was at a trader and i skipped that since i was like "buying armor this early... Nahh most games got you covered no need to buy that" and here iam still naked :D
Any help on where to find them? Only Traders? Crafting? Just no spoilers for end game ♥♥♥♥ laying around somewhere. If that even exists.

best to buy the first set of armor for yourself, its cheap. otherwise check the black chests that are littered about or in caves.

technically you could use the starter gear for the entire game

keep exploring and you'll come across many chests with gear

You get them from traders mainly. The first one is in the main city, which you will get to pretty quickly if you follow the main quest.

Yes, the main source of upgrades is merchants
You can occasionally find gear but it's unreliable
