I just completed Kingdoms. Some thoughts.
It took me a few restarts, but I finally completed Kingdoms today on normal. I got the "A Great Tomorrow" achievement for it of which there seems to be a 0.0% community completion rate so far which is strange to me.

Here is my feedback.

I ran Man at Arms, Hellion, Bounty Hunter, Vestal.

The last boss was easier than expected and easier than a number of normal lair bosses.

The gather parts quests dont detail (at least I didnt notice) which specific regions you need to be in to get them, resulting in some blind wandering, but they give you plenty of time to do that.

Once you upgrade your defenders at the inns, which should be your first goal, you wont even need to ride heroes around to defend them, as the default 2 fighters / 2 arbalests will be able to repel all invaders with no problem.

I found no reason to ever switch group members, and simply dealt with the fatigue by resting, since there is no rush to defend inns.

The majority of the game is spent farming baubles and searching for the hoarder over and over hoping he will have the right stuff you need to make your team the best it can be.

Its fun, however I would request a better long term way of acquiring positive quirks, as that is your secondary focus other than the hoarder. The most efficient way to do this currently, is to have one central inn with maxed hospital thus all heroes gain one positive quirk upon arrival. Thus the endgame is mostly spent going back and forth over and over between the same inn and camp to both gain and remove quirks until optimized.

That's one way to do it. I like making A,B,C teams, anoint my favorite team with Beast Slayer, lock those in, send my teams to defend most sieges. The last couple of times I upgraded more Barracks with veterans because they're fun.

The quest items mention what region they're from, so I figured out what to do right away. The rumours were less obvious until I learned that they're region-specific.

yeah if i did it again i would definitely try to figure out more of the rumours, or just look them up on google.
