The game totally works with just controllers, the stick mode is just a fun addon for people who want to have a more immersive experience but we play the game ourselves with just controllers all the time to make sure it feels great like that too.
You're right that currently navigation is a little clunky when the controllers are attached to the stick, you can use some quick keyboard shortcuts to open levels etc but really digging will have to be done by aiming the stick with the controllers attached.
The way they grab the controllers in the videos I've watched seems totally wrong. It should be done in a realistic way like in "Phantom: Covert Ops". They nailed the kayak handling on that game. Please do the same, this looks great so far but that part not so much.
An idea for menu navigation with paddles: Once a user has selected 'stick mode'. Have big hit boxes, keep it simple, maybe 2 boxes on left, 2 boxes on right, maximum to keep it easy, for changing the main options such as what river. Wouldn't worry about it for things like graphic settings and whatever.
For reset to checkpoint during a river, if that's in this: Maybe hold the paddles (stick) above the users head for a duration. Can even make that bring up a hit menu for Check Point, or Restart River
I just checked out your trailer and those graphics look jaw-dropping, however it does seem to lack the speed and exhilleration of the earlier DownStream game, which was hard to master but fun to play
