I would recommend 12 fighters for optimal gameplay. the speed of ending combat is still within 1 turn or 2.
But fun is roughly around 16-20 where the battles changes a lot, where you form mini squads. where you assign who is usefull who is a waste.
Endgame certain faction might seem a pain, if you create big Unique squads.
(cause for god know what reason you want 1 of each useless prisoners and a
army of Animals aside from the bear)
Cause your main characters or tavern recruit are not everywhere at once.
I'm not sure if the food intake is even harder to manage on the hardest difficulty, i'm playing on the 2nd option for both difficulties and doing much better food/cost management wise in the 3rd area than i did in the 1st-2nd.

I have found a way to respec, but it seems like it's quite expensive. I'm tempted to restart, but I got past Tiltren and don't really want to replay through it again hah.
I picked the worst possible things it seems. 2 archers, 1 rogue , 1 heavy tank brute, and the rest just a bunch of 2Handed swordsman and warriors. Not going well Past tiltren when everyone is using shields hah
