How many ponies should I get?

I have 5 so far but thought I might buy a few more. All just for more movement speed ofc.

Any suggestions?

whatever you like and you can afford .. there is no rule. I have 12 and other ask why do you have so many? I don´t want to think about carry capacity, so I have more (by the way only one has shoes, the others saddlebags!

I have 8 ponies with 8 horse shoes and i'm wondering if it's useful..... because I can't see a great improvement.

I feel 4 ponies is good for my 12 crews troop, maybe 6 ponies if I start playing trading between towns

yes, 3 food.
5 ponies are the best in my opinion if you are a hoarder, if you only keep the minimum is 4.
you get to stockpile loot and produce leather or store carcasses to produce food/leather not to mention food and tools for about 5 days so you never have to backtrack just to buy supplies

Why answer then? OP is looking for input based on how others play the game. Personally, I have three ponies and will get another when I start playing again (waiting for a new area). I've made three runs (normal), completed everything. I have 5 "slaves" as porters and doing camp tasks.

Who took a piss in your cheerios? It's obvious the OP was asking other players based on their experience playing the game so far.

I use any loot box near the villages as my storage facility for mainly iron, wood and carcass as I hunt a lot and carcass is so heavy and whenever I need to craft just get the stuff from there so for my group of 18 I only use 4 ponies

12 ponies all with saddle bags. How much can you carry ? Already 600 without your troops.

That's a bit high for me indeed ^^
