NPC Quest Problem (SPOILER!)
So I had this quest at the hoist of this bryon guy. The thing is I didn't go up the big elevator yet after the 4 armed sword demon because I wanted to explore more. So then I met byron telling me about his wifes pendant and I began my search. Though the area was so vast I took a break and was using the big elevator that takes you to upper calrath and wanted look whats up there. activated the vestige, rested at it and suddenly byron was standing there and said he killed the monster and I was like "what?" looking this up and I feel like loosing two merchants just by "looking" into an area not really exploring just resting at the vestige is a bit rough.

Multiple npc questline have a ludicrous amount of fail states. You fail 3 by killing the light reaper to early, some fail if you miss talking with them in some hidden area, and worst of them all are fail states for walking to far. You can actually fail the winterberry quest by not only going up the skinstealer elevator, but also one of the elevators in the zone your meant to find her that leads back to checkpoint.

And it only gets worse in NG+ since there no set checkpoints, so fast travel for the quests is even more painful.

You fail quests by killing dragon man early? Congrats for besting him in the tutorial, your reward is screw you. The list of dumb decisions this dev has done is growing by the minute.

yeh but just like in Elden Ring they might need to adjust the conditions for quests a bit.

just found out this exact thing happen to me.. I killed the Skinstealer, figured (rightly so) that there would be a vestige at the top of the elevator, went up to check and rest, immediately went back down the elevator to continue exploring only to find out later I had not only failed the quest because of it but lost an entire merchant with many unique items? Just because I went up an elevator? Like come on

Byron's quest is the WORST quest in the game...

Not only are you supposed to magically know to ignore the GIANT ELEVATOR behind the boss you just beat (with no hints telling you to do so)

But you also have to traverse a SIGNIFICANT PORTION of the Revelation Depths (to get to merchant) before you even touch said elevator
