2. In your first run, yes, it's best to prioritize the 1-2 factions with the level 4 buildings/units you care about most. Maximum variety comes in your second run after you've unlocked Liberation Mode.

Yes, losing units is not a big deal in this game. My point was just that if you've set the challenge for yourself of completing the base game without ever losing any units, *that* realistically requires save-scumming at Brutal difficulty. (And it should; if it didn't, it would imply that Brutal is too easy.)
my tier 2 guys needs to whack away at their guys several turns befoer they die but their guys kill my guys in one or two turns.
Do you have Wall of Thorns? (I think it's available from a quest in the Empire starting area?) If yes, you can often use it to create a chokepoint or even entirely block the enemies, and then easily win with a mostly-mage army (at tier 2, I like Elementalists since they have the best basic attack).
As for being unable to afford upgrades, it's a bit sad but you can always just leave your computer in-game overnight to collect resources from your mines. (Incidentally, this implies that the primary game "score" is time-to-completion, like in Heroes of Might and Magic. I'm hoping that after a few more patches, the game will be in a good enough state that minimizing time-to-completion will be an interesting challenge.)
