That said I've been told there's a hard time limit to get the secret ending.
There is one caveat though--Two of the crusade banners that make morale growth positive remain green for a limited time only. You can reset the timers on them by winning battles with demons/capturing forts, but the one for capturing forts will eventually turn, and remain red, indefinitely because you will run out of forts to capture. From that point on, morale will steadily decline through the rest of the Act, though you can issue edits to mitigate this somewhat.
Once morale hits -100, you won't be able to recruit any new units. If you already have a ton of units/are going lich, then this isn't a big deal. Otherwise, you should complete the rest of the Act ASAP to avoid a war of attrition with invading demon armies.
I'm at the end of act 5, before the endgame part, and i'm a full year behind the date required for the best ending. Aside from that some quests have "time" in mind, meaning that if you do certain things before others, and lets leave it at that because spoilers i guess. The game tells you pretty clearly when that's the case and if i recall correctly it doesn't happen until act 5.
