HELP. Evil Durge ending won't happen.

I'm *trying* to dominate the brain for papa Bhaal. The Emperor's got the stones, we're close to defeating the brain, but every time we are close to the end, I turn into a ♥♥♥♥♥♥♥♥ mindflayer and it's game over for sweet durgey. I've tried a lot but.... What am I doing wrong?

Do I need to wield the stones? Do I need to turn on the emperor during battle? What am I missing?

-edit- I have over 800 hours in on this game, I'm not new, but I am an absolute idiot.

Well, the emperor (since you didn't go with Orpheus) kinda protects you the whole game against the influence of the Netherbrain. I never had this happen, so I'm going on guesses.
At what point do you turn into a mindflayer ? You're supposed to always have the emperor with you from that point on.
You can't wield the netherstones because you're not a mindflayer, that's the whole point.

I turn into a mindflayer at the point where the brain is below 10hp and in all other games so far, I got the option to dominate the brain (or urge the emperor to dominate the brain). But this time around I'm a mindflayer, no questions asked.

Did you tell the Emperor you would become a mind flayer and wield the stones but will only transform later? If yes, then that might be the reason.

You were right, It was the timer partly, and apparently under 10 wasn't enough, the brain had to be knocked out, so I kept going through the timer/turns waiting for the brain to give up at 8HP while I had to get it down some more.
