I managed to even get the Achivement to save Everyone down there on the first try, but it was a bit tricky ;P
That's as much RNG as anything, since the AI will sometimes refuse to do anything.

|| bro ... you make a deal with Mizora to either Save wyll or his father, if you chose to save Wyll she "tells" you that he will die. If you reach the Prision he is still alive and AFTER you open his cage Mizora spawns a ♥♥♥♥ bunch of Explodin spiders that TRY to kill him. If you Ini is high enough, you are faster than the spiders and can kill them. after that you have 1 turn to get him out. ... ever hear of Dimesion door ? you can teleport him straight to the exit and only need to move 28 feet to save him =) ||
Edit: I cant post my Achivement about the "saving everyone" but you can just google it. its not that hard.

I've not concentrated on Wyll at all. I've aggro'd all of Wyrms fortress, so I can't do what Mizora wants.
Honestly, I don't think anyone can rescue the Gondians, and Ravengard, and possibly Ormeum on their first attemt without savescum. I just don't believe a single person in The World has done that - especially with no prior knowledge.
I've accepted he's dead, and that's that. I'll know better on a second playthrough.
Oh, and yes, I've used the 2 dimension door, and the one Knock I had.
So here's the deal, OP. In order for Ravenguard to live, you must go to the coronation but not start a fight. Not going to the coronation is known to break an impressive amount of Act 3 for some reason, and starting a fight in the Coronation hall turns Ravenguard hostile as well and makes it impossible to save him. It doesn't actually matter whether Wyll accepts Mizora's offer to rescue his dad or not.
After the Coronation he's moved to the Iron Throne, where he sits until you openly turn against Gortash in destroying the Steel Watch or otherwise aggroing the Fortress through assorted crimes. Once either happens, Gortash hits the nuke button for the Iron throne and it's supposed to be inaccessible. Same deal if you allow one of the Motivators in the Foundry to activate, the Iron throne explodes and becomes inaccessable
Once you're in the Iron throne, the only way Ravenguard's supposed to die is from Explosive spiders/Sahagin or by failing to get him to extraction before the timer runs out. There is no scenario in which he's dead in his cell, and if that's the case you've been hit by a bug.
Seems this is the Gortash nuke button, and Gortash telport Duke to prison button. (Not surprising once you learn that you can leave Act 2 without Ketheric netherstone in this game...)
The bug folks report when delaying coronation is that the coronation cutscene plays out after killing Gortash. So maybe Mizora's offer follows up then, too - leading to confusion

It's impossible for me to go to the coronation, and it kind of has broken things a bit. I had to use Fly or Misty step to get around the fort and find a Waypoint the other side, since the East side drawbridge is up. Silly really, since I had a pass, but chose to fight the Steel Watch instead.
I did stop all Motivators though - 3 I think, but Ravengaurd is dead in his cell as soon as I arrive( I can't see him at the start, but can see the blood in his cell).
Oh well, next time maybe.
If you do anything other than this then Ravenguard will be dead at the Iron Throne.
I did meet her, but he wasn't with me.
I will try that, since I didn't save all the Gondians - last 3 didn't get out in time.
It was remarkably not difficult on my second attempt. First one, yeah, I screwed everything up. But once you understand what needs doing, putting Haste on everyone and splitting up the party will make the whole thing somewhat trivial. Though one of my party lost Haste concentration by getting hit by, like, 2 steam damage. That was fun. Luckily it didn't matter because it was on the way out, after killing nearby enemies and opening the cells.
I still screwed up the second time by sending one of my party into an area of the prison where there wasn't anyone to save; just a couple of chests with loot that wasn't worth the effort. Only 3 areas need to be reached, which means the fourth member of your party can either hold the center position, or go in a pair towards one objective.
Whoever rescues the mindflayer will be teleported back to the sub with him, so they can also hold the center against new spawns. I find that bringing a Warlock along with Hunger of Hadar effectively seals off the hallway that most enemies spawn from.
I failed to save some Gondians too, but it wasn't my fault. They wasted a turn doing nothing. No enemies around, no path blocked, no excuse. Once I saw that, I thought, f*** this, I'm not reloading just because the AI was too stupid to save itself.
