Everyone in Wyrms Rock fortress is attacking me.
After saving people from the Iron throne prison and destroying the foundry, It was time to kill Gortash who is not hostile towards me. However going back to the fortress makes the ENTIRE location hostile. Guards/Flaming fists, nobles, everyone.

Do I really have to kill EVERYONE to get to gortash? Feels like something is either missing or broken..

I had to do that on my first playthrough. It was fun, however.

Ah yes, after you blew up his underwater prison and destroyed his robot henchmen, Gortash sets the Flaming Fist in his fortress against you. Like he promised during his Star Trek rip-off phone-call. You only have to kill the ones that spot you. Some devices are providing you with free pre-ignited grenades to help with that.

The reason he himself isn't hostile to start with is because he's an evil overlord and therefor genetically incapable of engaging combat without first giving a monologue detailing his plan.

Gortash is Archduke of Baldur's Gate, the flamming fist are under his command and you went against him by going to the Iron throne were he had valuable hostages.

What do you think was gonna happen?

I assumed there would be at least some dialogue with the guards there. I mean why aren't the guards in the city attacking me then for the same reason?

Heck even the civilian/nobles attack you in the Fortress.

This seems like a very unfinished piece of content where yes Gortash did go hostile as he promised he would, but the layout and interaction in his location weren't changed. They just made everyone on that map hostile and put a ribbon on it.

I didn't try to fight Gortash via the inside though, the outside route is safer.

Sounds incredibly tedious.
Not to mention sadly it doesn't seem to reflect story or game-play wise.

They are pretty much considered as dead as far as the game is considered with no unique interaction, story bit or even gameplay benefit to you. Unless you do it for your own self RP, it's a long waste of time sadly.

Destroying the foundry and freeing a bunch of enemies of the state would make you a terrorist in Gortash's narrative, so yes of course the Flaming Fist will be attacking you.

So I had the same problem, with everyone being hostile and no cinematic or dialogue, and Karlach being mad I killed Gortash without her even though she was still in my party.

How I fixed it:

Instead of going to the prison, or head on assaulting the whole castle, I went south of the draw up bridge, there I flew over to the cliff. there's a ladder there and some vines which takes you up to Gortash Hall.

From there everything worked as it should. with dialogues and Kalach's quest

Yes once you destroy the Steel Watch Foundry then all Gortash's people hate you.
However -

Spoiler:
you can go outside and circle around to a back entrance and come up that way .. and from there you can go out on a turret and jump up to scaffolding and then ladders to get to the level Gortash is on skipping all the mobs in the Coronation Room. You could also skip the fighting on the first level by Misty Step down to the outside path.

When you are at the drawbridge, you can jump to the left and climb some vines to get upstairs. Open the door on the right and you can climb up to the next floor and get to Gortash without having to mow down everyone.

That’s true, but is just a workaround.

They remain hostile still afterwards so you can’t walk around there at all.
And it doesn’t actually change anything if you spare them or not ( in fact there’s practically zero consequences other than the last 2 choices for the endings sadly).
