Barcus Wroot was already dead

First time I'm entering the Blighted Village and Barcus is laying on the floor near the well dead...

I entered the village as a drow, I didn't get a windmill cutscene...

What could I have done wrong?

You took too long to reach blight village I think if its like what you said your "first time" enter the village. I can't think of any instance that will make him dead early other than you took your sweet time (+3 long rests)

Possibly used a lot of AE fighting the goblins there and maybe killed him? Not sure if that can happen or not, but would think it could.

I was discussing this on Discord as well... I discovered underdark and grymforge, through ethels caves before even going to Blighted village. We believe doing grymforge before meeting him caused this which is a shame in my opinion. He could've stayed alive and had alternate dialogues if you did grymforge first.
