All the soldiers come with Copper Swords, which is already junk by this time.
If you've done your business at Sunny Sands you'll have infinite Coal and Iron giving everyone Iron Swords at no cost.
Once you gain the ability to make Steel Ingots, you can still take your infinite Coal and Iron and give everyone Steel Swords at no material cost (but it takes some time to produce steel - two or three forges helps.) Generally, most of your troops should be carrying Steel Swords as quickly as you can make one for each of them.
So this leaves Fire Blades and Mountaincleavers. You might only have one or two of each, because they take more resources and even more time to create than the Steel Swords. Thus, you're probably keeping at least one of the two for the builder, and giving any extras to the best fighters (ie, the ones with given names like Anessa, Warwick, Zara, and Gerome rather than descriptive names like Raw Recruit or Timid Trooper.) Unless you've gone nuts making lots of these, there's little concern; and if you did go nuts, losing one probably isn't a big deal anyway.
In fact, all weapons in the game can be made as much as resources and time allows. You can't ever permanently lose any of them by giving them to others. You can however misplace them by giving them to someone you didn't mean to and having them run away before you notice. (At which point you've got to walk around and see who has something fancy hanging on their back, though a few characters like Babs won't ever show you what they carry except on the Resident's Register.)
However, if you know who and when... you can always give them a Copper Sword or Iron Sword just before they get killed off, if you want to keep their better sword.
First loss (3): After the Beacon of Erdrick is placed, Malroth goes running off to engage the Children of Hargon at Moonahan. Eager Ensign, Fearless Footman, and Timid Trooper follow him and meet their end there.
Second loss (1): Up until you meet Jeremiah on the Hair Force ship, Stern Soldier can be found in the castle. Once you talk to Jeremiah, she'll disappear. Gerome correctly notices someone has gone missing when you place the two Watchfires but by this point its too late.
Third loss (2): Upon defeating the Hair Force, the Air Force attacks and Gargoyles wipe out Raw Recruit and Skilled Swordsman because these two morons don't carry shields or bother to take cover.
Fourth loss (5): Once you inform the Gremlin that you've collected all six Flurry Feathers and then watch a bit of story where you learn the Air Force's weakness, you'll return to the castle and discover Carefree Commoner, Cunning Cadet, and your missing Stern Soldier have been discovered murdered. Ra's Mirror is then employed in a line up, revealing that Crafty Crofter, Fervid Fencer, and Motivated Man-at-arms were monsters all along. (Whichever one you reveal first is the Hargonaut and the other two are Skeleton Soldiers.)
Final loss (1): Warwick is revealed to be the ringleader in the throne room at Fake Midenhall castle, when its time to go there to claim the Orb of Heroes. He's really the only one who's likely to be carrying one of your best weapons.
too late for me, but potentially useful for someone else :D
As a side note; it’s official. I now have more hours in Dragon Quest Builders 2 than there are discussions.
