I would say that there are so many variables with champions and variant balances that its probably an excel spreadsheet mess trying to figure out who to put where and with what stas.
I too got excited when I saw Shaka was coming, "A 6th Tiefling to throw in to my Tieflings & Kobolds formation" I thought, then he came out and he was in Makos's slot.
In fact, not only does he go in to Makos's slot, but 9 out of 10 runs, he's going to be worse to use in the formation than Makos due to his Celestial Puzzle's randomisation, so that whole hype train didn't just get derailed, it crashed in to the indestructible wall of disappointment as it tumbled off the tracks. It's a real shame, 'cos Shaka looks cool, and his ability could be good if it worked in the player's favour, but he's simply too unreliable to consider using over a solid buffer like Makos.
I think that would be interesting.
ps maybe you would restrict this for variants.
Yeah, but Zorbu breaks a lot of challenges on his own once you've racked up the kills on him. There's a sort of 'breaking point' in the game where you have enough blessing, gold find, modron core level etc. that from that point on, all adventures and variants become trivialised, then it simply becomes a waiting game, waiting for any slap-dash formation you threw together to reach area 350 before completing the variant and moving on to the next, over and over and over. Being able to pick which champions we can use in each slot wouldn't break the balance any more than it already is.
