How to play is unclear.
You can earn the right to recruit other heroes. The one you start with gains experience and gets stronger, so is there any reason to switch to other heroes or hire more, as well as assign units and heroes to other kingdoms you conquer?

Actually no need to.
A 2nd hero can be used once you lose a fight instead of halving your money.
Or sometimes you maybe just want to try out some spells or items and later on your main hero is too expansive on his own to do so.
Other units come in very handy, cause you can optimize getting advantage of different colours and get the best mix of "tank/archer/fast attacker" or whatever you might need...
It does seem a little deeper than the Bejeweled combat of Puzzle Quest. I still haven't figured out how to make my kingdoms fight for me, and/or why I should bother leveling up multiple ones.

Oh well. It's still a fun little pick-up-and-play game, and it's not too difficult.
Eventually I figured out that the key was to match the colors of the kindoms and heroes and items in order to get the most available since you're limited in how many points you can have and the campaign gets quite difficult toward the end. I did finish and uninstalled the game. Enjoyable enough for a couple bucks but too annoying to keep playing by the time I finished the campaign.
Your kingdoms do nothing, once they are conquered it is possible to unlock the units, spells and heroes, so you can use them yourself.... but again no need to do so...
So its worth picking up?
On sale, yeah. It was an enjoyable 10 hours.
Other heroes have different skills. So some provide different skills with different colour sets. If you are playing with certain soldiers of those colour sets it can be handy.
My interpretation of the mechanic was sort of that checking out other heroes was a late game/post game sort of replayability thing. Since the initial character you have as a hero is pretty intertwined with the story, he follows you through the entire game and at the end you have a pretty good idea of how the mechanics work together - enough to start experimenting with the other heroes and building different strategies for multiplayer battles.
